Fleetio: 10x inbound ARR on a $4M+/yr paid program

Rebuilt paid acquisition around revenue-weighted bidding, then doubled trial-to-paid by treating activation as a growth channel, not a product afterthought.

Context

Fleetio is B2B SaaS for fleet maintenance and management, sold primarily through a self-serve free trial with a sales assist for larger accounts. I joined in April 2018 to own acquisition and growth and stayed through September 2025, a period in which inbound became the company’s primary growth engine.

Scope: paid acquisition budget growing to more than $4M a year; multichannel (paid search, paid social, review sites, SEO content); a cross-functional growth team of product managers, developers, designers and engineers.

The problem

When I arrived, paid spend was optimized to top-of-funnel events. The ad platforms were doing exactly what they were told: finding cheap signups. The signups weren’t reliably the accounts that became revenue, and there weren’t yet enough closed-won events per week to bid on revenue directly.

The trial itself was the second leak. Plenty of good-fit accounts started a trial and never reached the moment where the product proved its value.

What I did

1. Bid on value, not volume. I put in place the yield and bounty framework: assign each funnel event a dollar bounty derived from its downstream conversion rate, report yield (bounty value ÷ spend) by campaign, and step the optimization event down the funnel as volume allowed. This let us scale spend without the usual drift toward junk leads.

2. Find the winning segments inside the averages. Blended conversion rates hid large differences by segment. We broke trial-to-paid down by firmographics and intent signals, pushed the best-converting segments back to the ad platforms as conversion values and lookalike seeds, and excluded the worst. (The general method is in Metrics in Metrics.)

3. SEO content for high-intent segments. Rather than chasing volume keywords, we built content around the specific jobs and problems of the segments that converted best, so organic compounded alongside paid instead of competing with it.

4. Make activation a growth problem. I hired and led a cross-functional growth team, with product, engineering and design inside the growth org, to ideate, prototype and ship onboarding and lifecycle experiments. We sized tests honestly (big swings for small samples) and kept what moved trial-to-paid.

Results

  • 10x growth in inbound ARR over the tenure.
  • Trial-to-paid conversion doubled, improving activation and long-term customer value.
  • A paid program that scaled past $4M a year while staying accountable to revenue, not leads.

Building a demand engine for a B2B SaaS product?

I take on a small number of advisory conversations each quarter: paid-acquisition audits, attribution and measurement, trial-to-paid conversion.
